We translated a digital transformation vision into an operational architecture for food logistics
Context
One of the world's top-10 food companies, with a refrigerated supply chain, advancing in a digital transformation program. The challenge was translating the technological vision into an operational logic capable of monitoring, integrating, and providing visibility across four logistics chains.
Approach
Analysis of warehouse operations as a critical variable for transport efficiency and logistics flow;
Definition of critical performance indicators and cold chain monitoring requirements;
Structuring of transport monitoring logic based on geolocation, transit times, and cargo conditions;
Redesign of receiving and dispatch processes, organizing the solution across four chains: Commodities, Agro, Primary, and Distribution.
Results
Automated monitoring solution implemented across the four logistics chains;
Warehouse receiving process mapping, creating the basis for optimization of transport, collection, and delivery;
Real-time operation monitoring with fleet geolocation, transit times, and cargo conditions (trailer door opening and temperature);
Consolidated management KPIs: cost per km/kg, average time, delays, asset utilization, performance by carrier, and OTIF;
Deliverables implemented: mobile GPS app for drivers and centralized monitoring platform.
